The International Workplace Studies Program (IWSP) at Cornell University has spent decades researching exactly this relationship. Their findings have fundamentally changed how organizations think about physical work environments, moving the conversation beyond cubicles and corner offices to a more strategic, evidence-based approach to workspace design.

What is the IWSP and why does it matter?

The integrated workplace strategy (IWS) concept
One of the IWSP’s most influential contributions is the concept of Integrated Workplace Strategy (IWS). The core idea is simple but powerful: the workplace is not a single location. It is a system of loosely-coupled work settings linked by the physical movement of employees and the electronic movement of information.
In an IWS framework, the workplace might include a traditional office, a home-based telecommuting setup, a non-territorial “hoteling” space, a dedicated team environment, or a telework center. Which combination works best depends on four interconnected factors: information technology infrastructure, management practices and organizational culture, work processes, and workforce demographics.
This was a radical shift from the one-size-fits-all approach that dominated most 20th-century office planning. Instead of assigning every employee an identical cubicle or office, the IWS approach asks: what combination of settings best supports the work this person or team actually does?
What the IWSP research examined
Under the IWS umbrella, the IWSP’s research program has explored several specific questions. These include understanding the range of work settings that make up effective workplace systems, how employees actually use the different settings available to them, when and where employees choose to work when given the freedom to choose, how employees respond to integrated workplace strategies, and what roles technology, organizational culture, and change management play in building high-performance workplace systems.
The answers to these questions have consistently shown that giving employees a thoughtfully designed mix of environments – rather than confining them to a single assigned desk – produces better outcomes for both individuals and organizations.
How physical environments foster organizational identity
One of the IWSP’s most important areas of inquiry is the relationship between physical space and organizational identity. Research in environmental psychology has long shown that the places where people spend time shape their sense of self. The same applies at work.
The design of a workspace communicates organizational values, culture, and priorities – often more loudly than any mission statement. When employees walk into an office that reflects who they are and what they do, they feel a stronger sense of belonging and commitment. When the space feels generic, neglected, or misaligned with the organization’s identity, that sense of connection erodes.
The IWSP’s research, including a study conducted at the Wipro Technologies corporate campus in India using the IWSP’s workplace questionnaire, found that five underlying factors related to the physical environment influenced employees’ sense of belonging. Facilitating communication through workspace design

The surprise about closed offices

Criteria for a high-performance physical environment
Drawing from the IWSP’s body of work, a physical work environment that supports high-performance initiatives should meet several key criteria:
Support for identity: The space should reflect and reinforce the organization’s values, culture, and brand. Employees should be able to feel pride in their workplace and see it as an extension of their professional identity. This can be achieved through design elements like branding, spatial quality, access to natural light, and the overall aesthetic of the environment.
Facilitation of communication: The layout should encourage both planned and spontaneous interactions. This means providing open sightlines, shared common areas, and proximity between team members – while also offering quiet zones for focused individual work. The balance between openness and privacy is critical.
Support for task accomplishment: Different tasks require different environments. A high-performance workspace offers a variety of settings – quiet spaces for deep work, collaborative areas for brainstorming, and flexible zones that can be reconfigured as needs change. Technology integration is essential, ensuring employees can seamlessly move between settings without losing connectivity or efficiency.
Flexibility and adaptability: Given the pace of organizational change, the physical environment must be able to evolve. Modular furniture, reconfigurable layouts, and multi-use spaces allow organizations to adapt without costly renovations.
Teamwork and collaborative environments
The IWSP has dedicated an entire research stream to understanding collaborative team environments. Across industries as diverse as management consulting, advertising, insurance, and manufacturing, organizations increasingly believe that cross-functional teamwork is critical to developing better products and getting them to market faster.
The IWSP investigated whether specially-designed team environments actually promote more effective teamwork and communication, how these environments influence the way individuals interact within teams, and how different teams and disciplines communicate with each other. The findings supported the idea that intentional design – purpose-built spaces for collaboration – does produce measurable improvements in team interaction and performance.
Research from Becker and Sims also found that open workplaces provided better conditions for informal knowledge sharing among knowledge workers compared to closed offices. This informal exchange of ideas and information – the kind that happens when people can see each other and casually interact – is a key driver of innovation and organizational learning.
Telecommuting and the mobile workplace
Long before the global shift to remote work, the IWSP was studying home-based telecommuting and mobile work as legitimate components of workplace strategy. Their research explored how factors like gender, age, and family status influenced employees’ reactions to working from home, the nature of physical and technological support provided to home workers, patterns of home workspace use relative to other settings, and the impact of working from home on work-family dynamics.

The key insight was that telecommuting should not be treated as an isolated arrangement but as part of an integrated system of work settings.
Social connectivity in the mobile workplace
One notable IWSP study examined a flexible work program at Digital Equipment Corp. in England, where a traditional office was closed and employees became mobile workers. They worked from a telecenter in a nearby warehouse, other company offices across the UK, client offices, and even a cafรฉ in a local supermarket. The results were positive: the company reduced space costs, performance improved, customer responsiveness got better, and employees developed a new appreciation for face-to-face interaction while finding creative ways to stay socially connected.
Franklin Becker predicted that these non-traditional arrangements would only grow, describing the future workplace as characterized by more elements of mobility than stability. The IWSP’s work in this area laid important groundwork for understanding the benefits and challenges of distributed work – lessons that remain highly relevant today.
The action learning approach
