Every day, without consciously thinking about it, you explain the world around you. A colleague snaps at you during a meeting – was that just stress, or is she simply difficult to work with? A stranger holds the door open – is he genuinely kind, or just going through the motions? This constant search for causes behind behavior is what psychologists call attribution. Attribution theory studies exactly how people do this: how they decide whether a behavior stems from within a person or from the situation they’re in. Far from being a niche academic topic, it shapes how we judge others, how we see ourselves, and how we respond to success and failure.

The origins: Heider’s “naïve psychology”
Fritz Heider, writing in 1958, was the first to lay out a systematic psychological theory of attribution. He described people as “naïve scientists” – everyday observers who piece together information about why events happen, much like an amateur detective. Heider introduced the idea that perceived locus of causality sits at the heart of how we explain behavior. His core insight was that any behavior can be attributed to one of two sources: something inside the person (their personality, ability, or effort) or something outside them (the situation, luck, or other people). He called these internal (dispositional) attribution and external (situational) attribution respectively.
For example, if a student fails an exam, an internal attribution might be “she didn’t study hard enough,” while an external attribution might be “the exam was unfair.” Which explanation we settle on has real consequences – for how we treat the student, for how she treats herself, and for what either of us expects in the future.
Weiner’s expansion: dimensions of causality
Bernard Weiner took Heider’s framework and added crucial depth. Weiner’s model argues that attributions vary along three dimensions, not just one:
- Locus: Is the cause internal or external?
- Stability: Is it stable over time (like general ability) or unstable (like a bad day)?
- Controllability: Can the person control it (like effort) or not (like natural talent)?
These three dimensions interact in important ways. Consider a student who fails an exam and attributes it to low ability (internal, stable, uncontrollable). That combination tends to produce helplessness and low motivation – why bother trying if you simply can’t do it? By contrast, attributing failure to insufficient effort (internal, unstable, controllable) often spurs greater investment next time. Weiner argued that causal attributions directly shape emotional reactions like pride, shame, and guilt, and that these emotions drive future behavior. His work has been widely applied in education, clinical psychology, and even organizational management.
Kelley’s covariation model: thinking like a scientist
Harold Kelley extended attribution theory into a more structured framework. His covariation model, developed from 1967 onward, proposes that when we have repeated observations of a person across different situations, we act like amateur scientists – looking for patterns that reveal the true cause of behavior. Specifically, we analyze three types of information:
Consensus
Consensus asks: do other people behave the same way in this situation? If almost everyone reacts similarly, consensus is high, pointing toward an external cause. If only this one person reacts this way, consensus is low, pointing toward an internal cause. For instance, if an entire audience bursts out laughing at a comedian, that high consensus suggests the comedian is genuinely funny – the cause lies in the stimulus, not the audience members themselves.
Distinctiveness
Distinctiveness asks: is this behavior specific to this situation, or does the person behave this way across many situations? High distinctiveness – the person only acts this way here – points toward an external cause. Low distinctiveness – they act this way everywhere – points toward something internal to the person. If Tom laughs at this comedian but not at others, his response is highly distinctive to this particular comedian, suggesting the comedian is the cause.
Consistency
Consistency asks: does the person behave this way every time they encounter this situation? High consistency – they always respond this way here – strengthens the case for either a personal or a stimulus attribution. Low consistency – this is unusual behavior for them – suggests a circumstantial explanation. According to Kelley, the combination of all three determines which attribution we reach:
- Low consensus + low distinctiveness + high consistency → internal (personal) attribution. The behavior is about the person.
- High consensus + high distinctiveness + high consistency → external (stimulus) attribution. The behavior is about the situation or object.
- Low consensus + high distinctiveness + low consistency → circumstantial attribution. The behavior was a one-off, driven by the specific moment.
To ground this: imagine an employee who is consistently late only to Monday morning meetings (high consistency, high distinctiveness). And every other colleague is also late to those same meetings (high consensus). Kelley’s model leads us to an external attribution – something about those Monday meetings, not the employee’s character, is the cause. This approach encourages more nuanced, fairer judgments instead of rushing to blame individuals.
Kelley acknowledged that we don’t always have rich behavioral histories to draw on. When information is limited, he argued we rely on causal schemata – mental shortcuts from past experience. We might look for multiple necessary causes (an athlete needs fitness, motivation, and skill all at once to win) or multiple sufficient causes (an athlete could fail a drug test through deliberate cheating, accidental ingestion, or a coach’s deception – any one reason suffices).
Jones and Davis: reading personality from behavior
While Kelley’s model focuses on repeated observations, Jones and Davis’s correspondent inference theory (1965) addresses a different question: when we observe a single action, what can we infer about the actor’s underlying personality? Their answer is that we search for a correspondence between the behavior and a stable internal disposition – essentially trying to identify who the person really is from what they do.
The theory holds that we can only make confident dispositional inferences under specific conditions:
Choice and intentionality
If a person freely chose to behave in a certain way, we are far more likely to attribute that behavior to their character. If someone volunteers at a charity event, the fact that they chose to do so (rather than being assigned) makes us more confident they are genuinely altruistic. Conversely, if a student is instructed to argue a position in a debate, we should not infer that their argument reflects their true beliefs – though research consistently shows that people often make that inference anyway, ignoring situational constraints.
Non-common effects
When a person chooses one course of action over alternatives, the most informative clues about their motivations come from the effects that are unique to their choice – the non-common effects. If someone chooses a vacation in the Caribbean over Nepal, the contrast is stark enough (beach versus mountains) that we can readily infer something about their preferences. But if they chose between two similar beach destinations, the non-common effects are minimal and we learn little about who they are.
Social desirability
Behavior that conforms to social norms tells us very little – most people act politely, arrive on time, or smile at strangers. It is socially undesirable or unexpected behavior that is most revealing about a person’s genuine disposition. If a stranger refuses to lend you a single pound, you learn far more about their character than if they handed it over without hesitation – because the refusal deviates from what most people would do.
Hedonic relevance and personalism
We are also more likely to make dispositional inferences when someone’s behavior directly affects us. This tendency is called hedonic relevance – we assume the behavior was aimed at us personally (personalism) and attribute it to the actor’s character, even when situational factors may have been the real driver. This is why a critical comment from a colleague feels like a statement about their personality, even if they were simply having a bad day.
Why attribution errors matter
Both Kelley’s model and Jones and Davis’s theory describe how attribution should ideally work. In practice, humans fall well short of this rational standard. The most famous deviation is the fundamental attribution error – the systematic tendency to overestimate dispositional causes and underestimate situational ones when explaining other people’s behavior. We assume the rude driver is an aggressive person, not someone rushing to a hospital. We label the underperforming employee as lazy rather than considering an impossible workload.
These errors are not trivial. Attribution biases can protect our self-esteem (the self-serving bias leads us to attribute our own successes internally and failures externally) but they also distort how we treat others, how we design workplaces, how courts assign blame, and even how we approach mental health. Understanding the mechanisms behind attribution – Heider’s basic framework, Weiner’s dimensions, Kelley’s systematic analysis, and Jones and Davis’s focus on dispositional inference – equips us to catch ourselves making unfair or inaccurate judgments, and to reconsider.
