Think about the last time you had to solve a problem at work or tackle a complex project. Did you instinctively dive into research and gather every possible data point? Or did you jump straight into experimenting, building something tangible, or sketching out a system? The way you naturally take action – not what you know or how you feel, but how you act – is what psychologists call conation. And it turns out, there’s a validated tool specifically designed to measure it: the Kolbe A™ Index.

What is conation, and why does it matter?

Psychology has long recognized three parts of the mind. According to the Aristotelian model of the psyche, the mind is divided into cognition (thought and reasoning), affect (emotion and feeling), and conation (motivation and the active implementation of will). While cognition tells us what to think and affect tells us how to feel, conation answers a fundamentally different question: how will you take action?

Conation encompasses the motivational components that drive goal-directed behavior – the hunger drive, the need for achievement, and the instinctive ways people push toward solving problems. Despite its deep philosophical roots going back to Kant and Aristotle, conation largely fell out of mainstream psychological research through much of the 20th century. Neuropsychological researchers have described conation as a “neglected dimension of behavior” – and potentially the missing link between cognitive ability and observable action.

That’s precisely the gap that psychologist and educator Kathy Kolbe set out to fill.

Kolbe’s conative index: the assessment tool

Kathy Kolbe founded Kolbe Corp in the 1970s, beginning her research by observing how students of varying ability levels approached learning differently – not because of differences in intelligence or personality, but because of differences in instinctive action. Her framework evolved into the Kolbe A™ Index, a 36-question psychometric assessment that takes roughly 20 minutes to complete.

What makes the Kolbe Index fundamentally different from tools like Myers-Briggs or IQ tests? Unlike cognitive and affective assessments that focus on intelligence and emotion, the Kolbe Index evaluates how people instinctively approach tasks and challenges. In other words, it doesn’t measure what you can do or what you want to do – it measures what you will do when you’re free to be yourself.

The result is a four-number score – for example, 6-3-8-2 – with each number corresponding to one of four Action Modes®, reflecting your instinctive method of operation (MO). Each number falls on a scale of 1 to 10 and represents one of three zones:

  • Initiating (7-10): You naturally lead with this mode and rely on it heavily.
  • Responding (4-6): You can operate in this mode with flexibility and adapt as needed.
  • Counteracting (1-3): You instinctively resist or work around demands in this mode.

Critically, there are no bad Kolbe scores. A low score in one mode is not a weakness – it’s simply a different instinctive strategy. The assessment is explicitly non-judgmental: all modes and zones are treated as equal strengths that contribute differently to problem-solving.

The Kolbe A™ Index is also notable for its stability over time. While cognitive abilities can improve with education and emotional preferences shift with life experience, conative instincts remain relatively constant throughout adulthood. This stability is part of what makes it a uniquely powerful tool for career planning, team design, and personal development.

The four action modes explained

Kathy Kolbe identified four fundamental ways people take instinctive action, which she called Action Modes®. Every person operates in all four modes, but the degree to which each mode drives behavior differs. Together, your four scores form your unique conative “MO” – your natural method of operation.

Fact Finder: the instinct to probe

Fact Finder is the Action Mode that governs how you instinctively gather and share information. It deals with detail and complexity, drawing on the perspective of experience. Someone high in Fact Finder (scoring 7-10) tends to research extensively before making a decision – they want documented evidence, historical context, and thorough analysis. A legal researcher meticulously reviewing every prior case before advising a client is a clear example of Fact Finder in initiating mode.

On the opposite end, someone scoring 1-3 in Fact Finder is equally capable – they simply cut through complexity instinctively, preferring a quick summary over exhaustive documentation. They ask “what’s the bottom line?” rather than “what’s the full background?” Neither approach is superior; they serve different functions in any given team or challenge.

Follow Thru: the instinct to organize

Follow Thru governs how you instinctively organize and design – it deals with structure and order, providing focus and continuity. A high Follow Thru scorer (7-10) naturally creates systems: project timelines, filing protocols, structured workflows. They are the people who build the framework that keeps complex operations on track.

A low Follow Thru scorer (1-3) isn’t disorganized – they simply organize differently. Their system tends to be fluid and adaptive, built on the ability to pivot and respond to change rather than maintain rigid structure. In fast-moving environments, this counteracting approach to Follow Thru can actually be an asset, enabling rapid re-routing when plans fall apart.

Quick Start: the instinct to improvise

Quick Start is perhaps the most visibly dramatic Action Mode. It deals with originality, risk-taking, and uncertainty, and reflects how you handle change and innovation. Those who score 7-10 in Quick Start are driven to experiment, take bold risks, and generate new ideas. They thrive in entrepreneurial environments and are energized by ambiguity. People initiating in Quick Start often excel in roles involving entrepreneurship, marketing, and creative work.

Conversely, those who counteract Quick Start (1-3) are stabilizers. They prevent chaos, slow down impulsive decision-making, and build systems that protect against unnecessary risk. In engineering, compliance, or financial roles, this instinct is enormously valuable. It is not a lack of creativity – it’s a different form of conative strength.

Implementor: the instinct to construct

The Implementor mode governs how you handle physical space and tangible solutions. It deals with the physical and provides durability and a sense of the tangible. Someone scoring high in Implementor (7-10) naturally builds, crafts, and works hands-on – they’re the ones who construct the prototype, maintain the machinery, or insist on a working model before committing to a plan.

Those at the lower end (1-3) are equally adept – they simply solve problems abstractly, preferring mental models and conceptual frameworks over physical construction. A software architect who designs elegant systems entirely on paper without needing to physically build hardware is leveraging a counteracting Implementor strength.

Why the Kolbe Index stands apart from other assessments

Most psychological assessments target either the cognitive or affective parts of the mind. The Myers-Briggs Type Indicator, for instance, measures emotional and personality-based reactions to circumstances – it belongs to the affective domain. IQ and aptitude tests assess cognitive ability. The Kolbe A™ Index is grounded in the principle that everyone has natural instinctive strengths, and that performance improves when people operate in alignment with those strengths.

Research has consistently shown that people who work within their natural instinctive style experience greater productivity and job satisfaction. Practically, nearly 2 million people worldwide have completed the Kolbe A™ Index, using it for career guidance, hiring, team-building, and interpersonal relationships. Kolbe Corp also offers related instruments – the Kolbe B™ Index for managers to understand team dynamics, the Kolbe C™ Index for job role design, and the Kolbe Y™ Index for youth – all built on the same conative framework.

It is worth noting that, like any proprietary tool, the Kolbe Index has its critics. Some researchers argue that the concept of conation remains debated within academic psychology, and that the narrow focus on instinctive strengths may underplay the role of learning and adaptability. These are valid considerations, particularly in applied or clinical contexts where a more comprehensive assessment is necessary.

Practical value: matching MO to role and environment

One of the Kolbe Index’s most powerful applications is in job fit. When a person’s conative MO aligns with the demands of their role, they experience less stress and greater output. When it doesn’t align – when a high Fact Finder is forced to make rapid decisions without adequate information, or a high Quick Start is confined to rigid, rules-based tasks – the result is what Kolbe calls conative stress: the mental and emotional strain of working against your natural instincts.

Understanding your Action Modes also has direct implications for team composition. A team of all high Quick Starters may generate brilliant ideas but struggle to execute them consistently. A team of all high Follow Thrus might build excellent systems but resist the disruptive innovation needed to stay competitive. The most effective teams tend to have a diverse mix of Action Mode strengths, where each member’s natural instincts complement the others.

In educational settings, recognizing a student’s conative profile can transform the learning experience. A student who counteracts Fact Finder is not lazy or incapable of depth – they simply need information presented in a high-level, actionable format before diving into details. A student who initiates in Quick Start needs room to experiment and iterate, not just memorize and recite.
