Stress at work is not a modern invention – it is a deeply human experience that researchers have been trying to understand for nearly a century. Whether it is a relentless deadline, a conflict with a manager, or the exhausting feeling of having no say over how your job gets done, occupational stress affects millions of employees worldwide and costs organizations enormously in absenteeism, turnover, and reduced productivity. Research shows that occupational stress accounts for more than 10% of work-related health claims, and a landmark WHO study found that working 55 or more hours a week raises the risk of stroke by 35% and the risk of dying from heart conditions by 17% compared to a standard 35-40-hour week. Understanding how this stress arises – and what can be done about it – begins with tracing both the science and the models that have shaped the field.

The early science: where it all began
The formal study of stress has its roots in physiology, not psychology. Two scientists in particular laid the foundation that would eventually influence how we think about stress at work.
Walter Cannon and the fight-or-flight response
Walter Cannon, a Harvard physiologist working in the early 20th century, was the first major theorist to account for the body’s stress reactions systematically. He identified that when a person encounters an emotionally arousing stimulus, the brain activates the sympathetic nervous system, triggering a cascade of physiological changes – increases in heart rate, blood pressure, and respiration – that prepare the body for vigorous physical action. He called this the fight-or-flight response. Cannon also coined the term homeostasis, referring to the body’s tendency to maintain internal physiological stability when faced with threats. His framework was significant but limited: it focused almost entirely on acute biological reactions and said little about the psychological and behavioral dimensions of stress.
Hans Selye and the General Adaptation Syndrome
Building on Cannon’s work, Hans Selye – often called the “father of stress research” – introduced the term stress into the medical vocabulary in its modern sense, describing it as the “nonspecific response of the body to any demand.” His pivotal contribution was the General Adaptation Syndrome (GAS), a three-stage model explaining how the body responds to prolonged exposure to stressors.
The first stage is the alarm reaction, during which the body mobilizes its defenses in a manner similar to Cannon’s fight-or-flight response. The second is the stage of resistance, where the body adapts and attempts to cope with the stressor. If the stressor persists too long, the third stage – exhaustion – sets in, and the body’s ability to adapt breaks down entirely, leaving the individual vulnerable to serious physical and psychological illness. Selye’s model was groundbreaking because it offered a biological explanation for how stress – regardless of its specific source – could cause lasting damage to health. Its limitation, however, was that it treated stress as a purely physiological phenomenon, largely ignoring cognitive appraisal and individual differences.
What is occupational stress?
Occupational stress specifically refers to a chronic psychological state arising from the demands of one’s job. It occurs when workers feel unsupported by supervisors or coworkers, believe they have little control over their work, or find that their efforts are not proportionally rewarded. The consequences span three domains: behavioral (such as absenteeism or counterproductive work behavior), physical (such as headaches, cardiovascular disease, or musculoskeletal disorders), and psychological (such as depression, anxiety, and burnout). Identifying how these consequences arise – and what workplace conditions drive them – is exactly what the major theoretical models of occupational stress attempt to explain.
Key theoretical models of occupational stress
Over the past six decades, researchers have developed several influential frameworks for understanding how work environments generate stress and how employees respond. Each model contributes a distinct perspective.
The Institute for Social Research (ISR) model
By far the most historically significant general framework in the field was developed by researchers at the Institute for Social Research (ISR) at the University of Michigan in the early 1960s. Developed partly to guide one of the first large-scale studies of occupational stress funded by the National Institute for Occupational Safety and Health, the ISR model proposes a straightforward sequence: employees encounter objective characteristics of the work environment (such as workload or role demands), which they then perceive and appraise. Based on that appraisal, they experience short-term reactions – psychological, physical, or behavioral. If these short-term reactions persist over time, they can lead to lasting damage to mental or physical health. The ISR model’s emphasis on psychological perception as the bridge between the objective environment and individual outcomes became enormously influential, shaping how researchers measure occupational stressors even today – though critics later noted it led to an overreliance on self-report data and insufficient attention to objectively verifiable working conditions.
McGrath’s process model
Joseph McGrath’s process model, introduced in 1976, approached occupational stress as a dynamic, cyclical process rather than a simple cause-and-effect chain. At its core, the model describes a four-stage cycle. First, there is the situation itself – the demands placed on the employee. Second, the employee engages in cognitive appraisal, interpreting whether those demands are threatening or manageable. Third, the employee selects and executes a behavioral response. Fourth, that response produces outcomes that in turn modify the original situation, restarting the cycle. McGrath’s framework was significant for foregrounding the role of individual cognitive appraisal – the idea that stress is not purely a product of what the environment demands, but also of how the worker interprets those demands. The same workload can be experienced very differently by two employees depending on their skills, expectations, and perceived control.
Beehr and Newman’s Facet model
In their landmark 1978 review published in Personnel Psychology, Terry Beehr and John Newman offered a comprehensive framework that organized the entire domain of occupational stress into seven interconnected facets. These are the environmental facet (the physical and psychosocial aspects of the job, including demands, role ambiguity, and interpersonal relationships), the personal facet (individual characteristics such as demographics, personality, and coping styles), the process facet (how employees assess the work environment and how stress unfolds over time), the human consequences facet (the psychological and physical impacts on the individual), the organizational consequences facet (outcomes such as absenteeism, reduced performance, and turnover), the adaptive responses facet (how employees and organizations respond to and manage stress), and finally, time – the recognition that stress processes are embedded in a temporal framework, meaning that stressors can emerge suddenly or accumulate gradually, and that responses and consequences evolve accordingly.
Beehr and Newman noted that stressful conditions can arise abruptly – an unexpected layoff, for instance – or slowly, as when a working relationship deteriorates over months. This temporal dimension matters because it fundamentally shapes how employees and organizations respond. The facet model remains valuable not as a predictive theory per se, but as an organizing map of the entire occupational stress domain.
The Demand-Control model
Developed by sociologist Robert Karasek in 1979, the Demand-Control (DC) model is the most influential psychological theory in occupational stress research. It rests on two key parameters: job demands (psychological stressors such as tight deadlines, high targets, conflicting pressures, and information overload) and decision latitude (the degree of autonomy and control a worker has over how the job is done).
The model predicts that the most stressful working conditions are those combining high demands with low control – a state Karasek termed job strain. Employees in this quadrant, such as assembly line workers, data entry clerks, and certain service workers, face heavy psychological loads with little freedom to decide how to manage them. Crucially, contrary to popular assumption, the model suggests that executives and managers – who face high demands but also exercise considerable decision-making latitude – experience moderate rather than maximum stress. Conversely, jobs with high demands and high control are characterized as active and can actually promote learning and engagement. Karasek observed that employees in high-demand, low-control roles reported feeling persistently more tired, had difficulty waking in the morning, and experienced higher rates of depression and anxiety. Later, social support was added as a third dimension, producing the Demand-Control-Support (DCS) model, which recognized that supportive relationships with supervisors and coworkers can buffer the impact of high strain.
The Person-Environment Fit (PE Fit) model
The Person-Environment Fit model takes a different starting point: it frames occupational stress not as a product of job demands alone, but as the result of a mismatch between the person and the work environment. Tracing its conceptual roots to the social psychologist Kurt Lewin, the PE Fit model proposes that stress arises when there is a discrepancy between what a person brings to their role – skills, values, personality, needs – and what the environment demands or provides.
This mismatch can occur at multiple levels. At the personal level, it involves a gap between an employee’s abilities and the job’s demands – either being overwhelmed (qualitative overload) or underutilized (underload). At the organizational level, it involves an incongruence between personal values and the culture or values of the organization. According to this model, the greater the gap – whether perceived subjectively or objectively measurable – the greater the resulting strain, which can manifest as psychological symptoms, physical health problems, and behavioral outcomes such as turnover. When fit is low, the likely result includes decreased performance, dissatisfaction, and heightened stress. Interventions guided by this model focus on improving alignment through better selection and recruitment processes, job redesign, or organizational culture change.
Workplace stressors: the common sources
Across all these models, certain categories of workplace stressors appear consistently. These include poor management practices, excessive workload (whether quantitative – too much work – or qualitative – work that is too difficult), role ambiguity, role conflict, lack of autonomy, inadequate social support, and physically adverse working conditions such as noise, poor lighting, or extreme temperatures. Interpersonal stressors – difficult relationships with coworkers and supervisors – have also emerged as especially powerful predictors of strain, capable of shaping how employees perceive even the structural dimensions of their jobs.
From models to management: what the evidence suggests
These theoretical frameworks are not merely academic exercises – they have direct implications for how organizations design jobs and support employees. The Demand-Control model, for instance, points toward the value of increasing employee autonomy where possible: giving workers more decision-making power over how they accomplish their tasks can be a meaningful stress buffer even when workloads remain high. The PE Fit model supports investments in recruitment and onboarding that assess not just technical skills, but values alignment and role clarity. The ISR model underscores the importance of how employees perceive their environment, meaning that transparent communication and managerial support can alter the subjective experience of work conditions even when objective demands remain unchanged.
Organizations can also draw on the facets outlined by Beehr and Newman to conduct more comprehensive workplace stress audits – examining not just what employees are doing, but who they are, how they are interpreting their roles, what consequences are already manifesting, and how quickly stressors have been accumulating over time. Addressing occupational stress therefore requires both structural changes to job design and cultural changes to how support, recognition, and autonomy are distributed across the workforce.
